Every minute of changeover is a minute your equipment isn't producing. SMED's breakthrough insight: most changeover steps are done while the machine is stopped (internal) that could be done while it's still running (external). Simply reclassifying and reorganizing — without spending a dollar — typically cuts changeover time by 30-50%. The remaining internal time is then attacked with parallel operations and quick-release fixtures.

⚡ Facilitator Pro Tip

Video the changeover. Operators don't realize how much time is spent walking, searching, and waiting. When they see themselves on video spending 8 minutes finding a wrench, they become your strongest allies for change. Video also captures steps that verbal observation misses.
